But what’s working is not a system.

Early deals come through relationships. Warm introductions. Founder-led conversations where trust is already present.
This is founder-market fit.
It proves the product can create value.
It does not prove that a sales rep can reproduce the outcome.
Why the First Sales Hire Fails
A sales rep is an execution resource. Execution requires something to execute.
A rep hired into a founder-driven pipeline is not scaling a system. They are trying to recreate a result that depended on relationships they don’t have and credibility they haven’t earned.
So they struggle.
Pipeline slows. Deals don’t close. Momentum disappears.
We conclude we hired wrong.
But the failure didn’t start with the hire.
It started before it.
What Has to Exist Before We Hire

A real beta deployment. The product has been used inside an actual workflow, revealing stakeholders, language, and real buying friction.
A winning PMF Pattern. The same ICP and persona responding to the same message, with Budget, Authority, and Need confirmed, from people outside our network.
A proven channel. We know where that response came from and can reproduce it.
Without these, there is nothing to scale. There is only something we experienced.
Why a Rep Can’t Discover This
Discovery and execution are different work.
Discovery requires ambiguity tolerance, domain authority, and the ability to operate without a defined pattern.
Execution requires a pattern. When we hire a rep to “figure it out,” we are not hiring for execution. We are outsourcing discovery.
And that does not work.
The rep cannot solve what we have not yet solved.
What Ready Actually Looks Like
When the foundation is in place, the difference is obvious.
We can describe the motion before we build it. We know who we are targeting. We know what message produces response. We know where it works. We know what a qualified opportunity looks like.
At that point, the rep is not guessing.
They are executing.

Hiring a sales rep does not create a go-to-market motion. It exposes whether one exists.
